McLarens
Three years and $30M in, with nothing live. Five months later, North America was running.
An SAP Public Cloud program scoped across 12 markets, against a rollout plan spanning all 54 countries McLarens operates in, had produced a general ledger and monthly manual journal entries. deBCor joined in March 2024 as a specialist consultancy, delivered a finance-first go-live in June, and took McLarens North America live in August.
The client
McLarens is a global claims services and loss adjusting firm with a 90-year history. In 2024 it was running one of the earliest large-scale SAP Public Cloud transformations — CRM, HR, T&E, Finance and Project Services across 12 markets, against a rollout plan spanning all 54 countries in which it operates.
What deBCor walked into
The program had run for three years under a Big Four systems integrator, with roughly $30M spent and no go-live. What existed was a general ledger. Journal entries were still being made by hand, every month.
The data migration was in worse shape. Loads were achieving 2–5% success rates — nowhere near the threshold at which a cutover could be contemplated, and with no clear path to closing the gap.
At that stage the technical problem is only half of it. Board sponsorship erodes, executive trust goes with it, and the question shifts from when do we go live to do we stop. deBCor was brought in as a specialist consultancy alongside the incumbent, who remained the official lead for North America.
Five months, two go-lives
- March 2024deBCor joins the program as a specialist consultancy, taking on the workstreams that had stalled it.
- June 2024 — Finance go-liveForeign exchange, general ledger, accounts payable and accounts receivable live — replacing a GL-only ledger and manual monthly journal entries with a finance function the business could run on. Delivered ahead of the full program cutover.
- May–July 2024 — Data remediationThe inherited migration pipeline taken from 2–5% load rates to 80–90%, using AI-assisted data cleansing and a custom BTP data migration cockpit feeding clean data to remote staging tables. Legacy records enriched so they could migrate at all.
- August 2024 — North America go-liveMcLarens North America — the largest and most complex region in the program — live on SAP Public Cloud.

North America was the beginning. deBCor went on to lead the multi-country rollout as lead partner — Australia, Japan, Europe and Latin America — carrying the method forward rather than rebuilding it.
Where North America had started at 2–5% load rates, the later regions started clean: first mock 0 loads ran at 100% sample size and achieved 80–90% load rates, because the AI cleansing routines primed the data before it was loaded. At peak deBCor had 40 consultants on the program.
